Corporate services company in UAE: company registration, bank accounts, visas, personal support. I joined as Marketing Director when the current CMO was leaving.
Starting point: 30 leads per month (4-5 qualified), email campaigns burning 100k rubles/month with 1 qualified lead in 6 months, analytics chaos, price-based USP "from 3,000 AED" with no result guarantee.
What we did: reworked USP into guarantee "we'll open it or refund double", organized analytics, identified flagship product, built unit economics, disabled ineffective channels.
Result: 20 leads per month (9-10 qualified), $400,000 revenue in the last 3 months.

In the UAE corporate services niche (company registration, bank account opening, visas), the target audience is business owners expanding internationally. For them, price is not the deciding factor. They come and stay for service and reliability.
The client's main fear is losing money and time. Competitors take on any company, then disappear: company under sanctions, owner doesn't pass verification, questionable source of funds — blockers for opening. The client is left halfway with spent money and time.
The old USP was price-based: "Company registration in UAE — from 3,000 AED". It didn't address the main fear. After competitor analysis, we repackaged the USP into a result guarantee: "We'll open your company in UAE or refund double the payment". This became the anchor of all communication.

| Leads per month | 30 |
| Qualified leads | 4–5 |
| Conversion to deal | 10% |
| Lead qualification time | 7 days |

| Email campaigns: qualified leads in 6 months | 1 |
| Forms on website | 15 (scattered exports) |
| Ad campaigns | 10 (for different products) |
| USP | "from 3,000 AED" (price-based) |
| Unit economics | non-existent |
Conducted research on market volume and company's current share. This clarified current market position and growth direction. Annual, quarterly, and operational plans emerged. Priorities for near-term work became clear.
Analyzed competitors' offers. Old USP "Company registration in UAE — from 3,000 AED" didn't address the client's main fear. New USP: "We'll open your company in UAE or refund double the payment". This became the anchor of all communication and differentiation from competitors who take on everyone and disappear.
Developed product concept for sales team. Result: reduced onboarding time for new sales reps, accelerated lead processing and qualification. Before this, priorities were unclear: who to work with, who not to. Incoming leads were either processed first — non-priority ones that don't generate profit — or priority leads sat with managers for 1-2 weeks without processing.
Analytics was chaotic: unclear which sources, which pages had form submissions. Everything worked on gut feeling. Unified forms: instead of 15 separate forms on each page, created 2 forms (application and subscription) that appeared on all pages. Tagged all sources with UTM parameters and tracking links. Result: instead of 15 scattered exports, got 2 with clear metrics.
Identified flagship product as the foundation for business development. Instead of 10 ad campaigns for different products across different channels (which scattered focus and gave unpredictable financial results), identified the one that pulls everything else. In our case, this was UAE company registration: when ordering registration, the owner also needs to open personal and business bank accounts, get employee visas, translate documents, and generally needs personal support in UAE.
Built unit economics with clear costs and resulting profit. Result: clear model for marketing investments. Invested $10,000, got 3 sales at $30,000 each. This became the foundation for scaling.
"As long as you have 15 forms on your website and 10 ad campaigns for different products, you're not managing marketing — you're guessing. Form unification and focus on flagship product turn chaos into a system you can scale."— Vyacheslav Gots

Total leads decreased from 30 to 20, but qualified leads grew from 4-5 to 9-10. This isn't "bad", it's correct: we disabled ineffective channels (email campaigns) and focused on those that deliver target clients.
Key channels: SEO and paid search (80/10). Most clients came from articles. But we changed our content approach: stopped publishing in-depth articles about life in Dubai and entertainment, shifted focus to business and opening new legal entities in UAE — risks, case studies, challenges, operational principles.
Completely disabled email campaigns. At costs over 100k rubles per month, they delivered only 1 qualified lead in 6 months. This was the worst channel by cost-to-result ratio. Knowing how to disable a channel that burns money is also a result.

"Knowing how to disable a channel that burns money is more important than knowing how to launch a new one. Email campaigns cost 100k+ rubles per month with 1 qualified lead in 6 months. We disabled them — and saved 600k+ rubles over 6 months, which we invested in working channels."— Vyacheslav Gots
