Ads bring clicks. Money comes from deals. Between them - a funnel, processing and follow-up, where up to half of the paid leads get lost. I build the whole chain: from the first touch to a qualified lead in the CRM. 5 stages, 15+ implemented projects, work in 6 countries.

Most B2B companies pay for ad setup and get clicks. But clicks do not turn into deals automatically. Money is lost at every funnel stage: the landing page does not answer the decision-maker's question, the request form is too complex, the manager calls back in 2 days (and the client already went to a competitor), there is no follow-up and no repeat touches. As a result CPL grows while revenue stands still.
Most agencies count CPL as "budget / number of requests". This is wrong: 100 requests at $10, of which 95 are empty, cost more than 10 qualified at $50. I count the cost of a qualified lead (CQPL) by the formula:
Example from practice (UAE-Consulting): budget $10,000/mo, 80 requests/mo. Before the project: 10% qualification, 50% push to dialogue → 4 qualified leads at $2,500. After the project: 25% qualification, 80% push → 16 qualified leads at $625. CQPL drop from $2,500 to $625 (−75%) at the same budget.
This formula is the basis of all my reports. If an agency is uncomfortable counting exactly this way - that is a signal it works with requests, not leads. More on unit-economics calculation - in the Unit Economics section.
In B2B several people decide over several weeks. So "buy now" does not work here: the lead must be warmed. I build a long cycle into the funnel: content for different decision-makers (CFO, technical, head), retargeting on warm ones, a repeat-touch regimen for the sales department. A lead that "did not buy today" is not a defect - it is an asset that is ripening.
The second difference is the price of a processing error. In B2B one lead can cost hundreds of dollars, so reaction speed and follow-up matter more than traffic volume. In the Sarmat SZ case we did not increase the budget by a single dollar - we cut processing from 45 to 8 minutes and got +22% to conversion to sale. Lead generation is not only "bring", but also "do not lose".
Below are working channel-and-funnel combos I used in different niches. The specific combo is picked per the client's unit economics: if the check is small - focus on automation, if large - on warm channels and long warming.
| Niche | Main channels | Avg CPL | Deal cycle |
|---|---|---|---|
| B2B services consulting, legal, IT | Yandex Direct (search) + LinkedIn + content marketing + retargeting | $150–400 | 2–6 weeks |
| Manufacturing equipment, materials | Industry trade shows (see preparation audit) + Direct + email blasts to the base | $200–600 | 1–3 months |
| Agro machinery, seeds, fertilizers | Seeding in agro-communities + Direct + offline events + webinars | $100–300 | 3–9 months |
| Construction contracting, materials, design | Direct (geo-queries) + Avito Pro + Avitolog + retargeting | $50–200 | 1–4 weeks |
Rebuilt the funnel, turned off draining combos, introduced lead qualification before handing to sales.
Touch methodology and sales-department regimen: leads stopped getting lost between marketing and sales.
CRM, call tracking, end-to-end analytics: every lead is counted, pushed and measured.
| Without a system | With a system | |
|---|---|---|
| Lead price | grows every month, unpredictable | predictable CPL with a reduction plan |
| Where leads go | a spreadsheet and the manager's head | CRM: routes, reminders, follow-up |
| What we measure | clicks and reach | inter-stage conversions up to payment |
| Channels | one or two "out of habit" | a set per unit economics |
| Scaling | a ceiling | lead growth without CPL growth |
So there are no expectations of "I thought this was included too" - I fix the project boundaries upfront.

We design the client path, pick channels per audience and unit economics.
First leads, statistics, turning off draining combos, lowering CPL.
Growth of qualified-lead volume without cost growth.
Walk through the list - if at least 3 points answer "no", those are your CPL growth points.
Fewer than 7 checks is a signal that CPL is higher than it could be. At the free review I show which point to start fixing.
In 30 minutes I show where leads are lost and which channels will give you qualified requests at your budget.

10+ years in B2B marketing. Worked as marketing director in companies with revenue from $1M to $25M, now a fractional CMO for B2B companies in Russia, UAE, Thailand, Kazakhstan and Turkey. Specialization - building lead-gen systems with predictable CPL, end-to-end analytics, unit economics. I run marketing and trade-show-preparation audits and speak at industry conferences.
I do not take projects where the result depends on "ad magic" - I work where a system with measurable numbers and a lead-cost reduction plan can be built. If you need not "ads in general" but a predictable flow of qualified leads - let's talk.
